Dropshipping and cash on delivery

COD dropshipping in Latin America: how it works, what it costs and how to get orders delivered

In Latin America most online orders are paid in cash at the door. That changes everything about dropshipping: the money isn't in the order, it's in the delivery. Here's how the model works, where the money leaks and how to plug it.

In short

  • COD dropshipping means selling a supplier's product without holding stock, while the buyer pays the courier in cash on delivery; in Latin America it runs mostly through Dropi, which says it pays your margin 24 hours after a confirmed delivery.
  • The business is won or lost on delivery rate: every parcel that ships and comes back costs you the shipping and the ad spend, and you collect nothing.
  • Industry data from Colombia (not Fluxi measurements) puts delivery at 45–65% of COD orders without confirmation and 70–85% with it, and says 20–30% of what you sell will hit a delivery exception (a 'novedad') that you can still rescue.
  • In our example, the same 100 orders earn USD 149.50 without confirmation and USD 439.40 with it, with no change in ad spend: the difference is fewer parcels that come back.
  • Your real cost per order is your ad cost divided by your delivery rate and confirmation rate, which is why Meta's numbers look better than your bank account.

COD dropshipping is selling products you don’t stock, where the buyer pays the courier in cash on delivery (COD) instead of paying online. You set your own price on a supplier’s product, the supplier ships it, the carrier collects the cash at the door, and the platform pays you your margin once the delivery is confirmed. In Latin America, that cycle runs mostly through Dropi.

The catch is in the last step. An order is not money until it’s delivered. Every parcel that ships and comes back costs you the shipping and the ad spend that brought the order in, and you collect nothing. That’s why COD dropshipping is less about finding products and more about getting orders delivered: confirming them, shipping only what will be received, and rescuing deliveries that go wrong.

Many English-language guides to COD dropshipping cover the Gulf and North Africa. This one is about Latin America, where we work every day with stores that sell this way.

How COD dropshipping works in Latin America, step by step#

  1. You pick a product from a supplier's catalog and set your price

On Dropi, local suppliers list products with a supplier price; you decide what to sell it for. In Dropi’s words, your supplier gives you a price and you decide how much to sell it for in your store (dropi.co, checked October 13, 2026). You don’t buy inventory.

  2. You run ads to a sales page with a cash-on-delivery form

Most orders come from Meta or TikTok ads pointing to a single-product page. The buyer fills in name, phone, department or state, city and address, and orders without paying. The city has to match the logistics platform’s list exactly, or the order can’t be shipped.

  3. You confirm the order with the buyer

Before the supplier prints a shipping label, you message the buyer (almost always on WhatsApp) to check the address and make sure they still want it. This is the step that decides most of your profit. We cover it in detail in WhatsApp order confirmation templates.

  4. The order goes to Dropi and the supplier ships it

The order is created in your Dropi account, the supplier packs it and a carrier picks it up. Once the label exists, the order is a physical shipment: canceling it is no longer a click.

  5. The carrier delivers and collects the cash, or reports a problem

If the buyer receives and pays, the sale is done. If not, the carrier reports a delivery exception (a novedad) and gives you a short window to fix it before the parcel goes back.

  6. Dropi pays your margin after a confirmed delivery

Dropi says it pays sellers to their bank account or digital wallet 24 hours after the delivery is confirmed. Your margin is the sale price minus the supplier price and the shipping. If the parcel comes back, you pay the shipping and get nothing.

Who pays what when an order fails#

This is the table to understand before you spend a dollar on ads. It shows what each outcome costs you, the seller, in a Dropi-style COD model:

Outcome Product Shipping Ad spend for that order What you collect
Delivered Supplier price, deducted from the sale You pay it, deducted from the sale Spent Sale price minus product and shipping
Canceled before the label Nothing Nothing Lost Nothing
Shipped and returned Nothing (it goes back to the supplier’s stock) You pay it Lost Nothing
Delivery exception, rescued Like delivered Like delivered (in Colombia the second attempt is included in the freight) Spent Like delivered

The operators who run thousands of orders a day sum it up in one line: when it’s a return you lose the shipping and the ad spend; when you cancel early you lose only the ad spend. So the cheapest bad order is the one you stop before the label, and the most expensive is the one that travels twice.

What a failed delivery costs depends on the country, the route and the carrier. In a Dropi wallet we use for testing in Colombia, failed deliveries were charged between about COP 10,600 and 21,900 depending on the route (October 2026). Treat any single “return cost” you read online with suspicion: it changes by country and over time.

Delivery rate is the whole business#

Because returns cost you shipping and ads, your delivery rate (delivered orders divided by shipped orders) matters more than your conversion rate. These are the benchmarks Colombian sellers work with, according to Dropi’s seller material and COD operators:

Metric Typical range Source
Delivery without confirmation 45–65% Industry data, Colombia
Delivery with confirmation 70–85% Industry data, Colombia
Healthy cancellation before dispatch 10–15%; above 15–20% is a warning sign Dropi seller training, 2026
“Healthy” returns 10–20%, depending on your costs Dropi seller training
Orders that hit a delivery exception 20–30% of what you sell Industry data, attributed to Dropi’s seller material

Industry data from the Colombian COD ecosystem, 2025–2026; none of it is a Fluxi measurement. It varies a lot by product, city and country: use it to read your own numbers, not as a promise.

Two things these averages hide. First, cities: in one real campaign of 825 parcels reported in Colombian COD industry material, with 76% overall delivery, one city delivered every order while another returned 85%. Segmenting by city is where the money is. Second, claims that are too good: if someone promises “3–5% returns” in COD dropshipping, ask for the data.

Confirmation: the step that happens before the label#

Confirming means asking the buyer, right after the order, to approve it and check the delivery details. It sounds like customer service; it’s actually the main lever on your profit, for two reasons.

It’s the last free exit. Before the label, an order is a draft: you can fix the address or cancel it at no cost. After the label, it’s a physical shipment and the shipping is spent. Colombian operators report that many suppliers print labels around 10 a.m., so a confirmation at 9 is worth much more than one at 11.

It’s where you decide who to ship to. The large operators don’t just ask “do you confirm?”. They run two filters:

  • Before dispatch, by history, not by words. A buyer who refused most of their previous parcels can say “yes” to every confirmation and still not pick up. For those buyers, operators ask for the shipping cost in advance instead of shipping on trust.
  • On a delivery exception, by new information. They only ask the carrier to try again when the buyer gives them something new: a corrected address, someone else who can receive, a better week.

What makes a confirmation work in practice: write within minutes, ask the buyer to check the address rather than “do you still want it?”, never offer a cancel button, send one reminder, and decide before the label cut-off. The full set of messages, in English and Spanish, is in our guide to WhatsApp order confirmation.

Delivery exceptions (novedades): the money you can still rescue#

A novedad is a delivery exception: the carrier tried to deliver and couldn’t, or something stopped the parcel on the way, and it reports a reason. Industry data attributed to Dropi’s seller material puts it at 20–30% of everything you sell. That’s not the same as a return: it’s the pool of orders you can still save.

Not every exception is for you#

Envía, one of the carriers that delivers Dropi orders in Colombia, splits exceptions into three groups in its own documentation, and treating them all the same is the most common mistake:

Type Examples What to do
Actionable Wrong or incomplete address, recipient unknown, buyer refused, no cash, buyer wants to pick up at the office Contact the buyer, get the missing information, answer the exception
Informational Road blocked, weather, regional delay, “not out for delivery today,” closed during business hours Don’t contact the buyer: the carrier retries on its own
Internal Damage, theft on route, missing items at the hub Talk to Dropi, not to the buyer

Messaging a buyer about a road accident isn’t proactive service: it worries them about something that isn’t their problem and invites them to cancel.

The window is hours, not days#

In Colombia, carriers must make at least two delivery attempts (Resolution CRC 3095 of 2011), and the second attempt is included in the freight. The catch: operators report that your right to dispute a failed delivery ends at the second attempt, and an exception nobody answers is treated as a return. Your whole rescue window sits between the first failed attempt and the second.

Three rules from operators who rescue most of their exceptions:

  • Talk to the buyer before you answer the carrier. “Customer didn’t answer” sometimes means nobody called. Believe the buyer’s account over the report, and get the data from them.
  • Only retry with new data the buyer gives you. A corrected address, a different person who will receive, a confirmed week. Retrying with nothing new wastes the free second attempt and a courier’s time.
  • Know what can and can’t change. The delivery can usually be redirected within the same city, not to another city. In Colombia, anyone over 12 at the delivery address can receive the parcel at home; at a carrier office, a third party needs a signed authorization and a copy of the buyer’s ID, or the parcel goes back.

Prevent the exception before it happens#

Cheap text that heads off the most common causes:

  • When the parcel ships: “Have the cash ready. If you won’t be home, leave it with someone who can receive it.”
  • “The courier will probably call from a number you don’t know: please pick up.”
  • A two-day range with dates (“between Wednesday and Thursday”), never an exact day. Carriers can’t commit to one, and a missed promise turns into a refusal.
  • A different message for each real status: “label created, 3 to 5 days” is not the same as “out for delivery, today or tomorrow.”

What COD dropshipping really earns: three scenarios#

Here’s the same product, the same ads and the same 100 orders, run three ways. Figures are in USD for readability; Dropi works in local currency. The scenarios are illustrative: plug in your own numbers in the cash-on-delivery profit calculator.

Assumptions: sale price $29.90 · supplier price $9.00 · shipping $4.00 per shipped parcel, charged whether it’s delivered or returned · ad cost $6.00 per order placed · confirmation messages cost cents and are left out.

Per 100 orders A. No confirmation B. Confirm before the label C. Confirm, but cancel by reflex
Canceled before dispatch 0 15 30
Shipped 100 85 70
Delivery rate of shipped 55% 78% 80%
Delivered 55 66 56
Revenue collected $1,644.50 $1,973.40 $1,674.40
Product cost $495.00 $594.00 $504.00
Shipping $400.00 $340.00 $280.00
Ad spend $600.00 $600.00 $600.00
Profit $149.50 $439.40 $290.40
Real ad cost per delivered order $10.91 $9.09 $10.71
Break-even ad cost per order placed $7.50 $10.39 $8.90

What the table says:

  • Confirmation roughly triples profit here without selling a single extra order. B ships fewer parcels, wastes less shipping and delivers more.
  • Canceling too much gives part of it back. C has the best delivery rate on paper, but it threw away buyers who would have received. A rising delivery rate with falling deliveries is a warning sign, not a win.
  • Your margin for ads depends on delivery. In A, paying more than $7.50 per order loses money; in B you can pay up to $10.39. That’s room to win auctions your competitors can’t afford.

The two formulas that explain your bank account#

  • Real shipping cost per delivered order = shipping ÷ delivery rate. At $4.00 and 55% delivery, each delivered order really carries $7.27 of shipping.
  • Real ad cost per delivered order = ad cost per order ÷ (confirmation rate × delivery rate). That’s why your ads manager can report 100 sales when only 66 turned into money.

What changes from country to country#

Dropi’s site lists 11 Latin American countries. The model is the same everywhere; the rules aren’t. How many free delivery attempts you get, what a failed delivery costs and how carriers report exceptions all vary. For example, two free attempts was the rule in Peru in 2025, and Colombia changed what it charges on returns in 2024. Ask Dropi in your country before you calculate.

The tools: three ways to run the cycle#

There are three common setups for COD dropshipping in Latin America. None is right for everyone.

1. Dropi on its own. Dropi says you can sell directly through WhatsApp without a website: you take orders in the chat and create them in Dropi. Lowest cost to start; everything after the order (confirmation, exceptions, follow-up) is manual work.

2. Shopify plus apps. Shopify gives you the store; a COD form app (Releasit or EasySell, with free plans up to 60 orders a month) adds the one-click order form and phone verification; Dropi’s own Shopify app, Dropify, sends orders to Dropi. With list prices on October 13, 2026 (Shopify’s global Basic plan; its Mexico page shows a lower price), a minimal setup runs about USD 26 a month and a typical one (paid COD form plan and a reviews app) around USD 53, before message fees (see Shopify pricing, Releasit, Dropify). It doesn’t include a WhatsApp confirmation conversation or exception handling, and you’ll need to test that your form’s cities match Dropi’s list. Dropify had a 3.4 rating from 53 reviews on that date.

3. An all-in-one platform. One tool for the page, the checkout, the WhatsApp agent, the dispatch and the metrics. That’s what Fluxi does.

If you’re wondering whether Meta’s own AI agent for WhatsApp could handle the chat part, our Meta Business Agent guide covers what it does today and why taking a cash-on-delivery order isn’t in its documentation.

How Fluxi runs the cash-on-delivery cycle#

  • The sales page. Fluxi builds your sales page with AI from a product link or your product details, in a few minutes, with a cash-on-delivery checkout: quantity offers for 1, 2 or 3 units, an order bump and a one-click upsell that ships on the same order. See how the cash-on-delivery landing page gets built.
  • Dropi’s own city list in the checkout. When the page is connected to Dropi, the checkout uses Dropi’s official list of departments and cities for that country, so the order isn’t rejected for a misspelled city.
  • A WhatsApp agent that confirms. The AI agent writes to the buyer on your official WhatsApp number, checks the address, confirms or cancels the order, and keeps track of who went quiet. Each page can hold orders until the buyer confirms. It also takes cash-on-delivery orders inside the chat and messages people who left the checkout.
  • Dispatch to Dropi. Confirmed orders land in your Dropi account on their own, without manual entry; if Dropi rejects one, you see why and can retry. Fluxi also dispatches to Mastershop (Colombia) or to your Shopify store.
  • Delivery exceptions. When the carrier reports an exception to Dropi, the agent messages the buyer with the real reason, asks for the missing detail and resolves it in Dropi. Informational exceptions aren’t sent to the buyer.
  • Metrics that count delivered sales. A cash-on-delivery sale counts when the carrier marks it delivered, not when it’s ordered, so you see what you were actually paid, your receivables and your real profit.

The full overview is on our page about the AI agent for cash-on-delivery dropshipping. Fluxi doesn’t publish pricing: it’s quoted on WhatsApp based on your volume.

When Fluxi is not a fit#

  • You already run a Shopify store with its own checkout and only want a confirmation bot. Fluxi confirms orders from its own checkout and chat; confirming orders from a separate Shopify checkout isn’t something we’ve verified.
  • You sell outside the countries in the table, or mainly in English. Fluxi is built Spanish-first for Latin America; its agent replies in the buyer’s language, but its logistics and templates are made for this region.
  • You don’t use Dropi products but want the Dropi dispatch: the integration works with products from Dropi.
  • You need a large catalog store with SEO for many products or your own domain on the sales pages. Fluxi is built around product sales pages published on a Fluxi subdomain; connecting your own domain to those pages isn’t available to customers today.
  • You want to design button flows yourself. Fluxi’s agent follows instructions in plain language; it isn’t a flow builder.

Before you launch your first COD product#

A short checklist that comes from the mistakes we see most:

  1. Calculate break-even before you buy ads. Use your real shipping cost, a conservative delivery rate (55–60% until you have data) and your product’s margin.
  2. Confirm every order on WhatsApp within minutes, before the label cut-off, asking the buyer to check the address.
  3. Get opt-in at checkout. A line like “We’ll confirm your order on WhatsApp” next to the phone field.
  4. Answer only the actionable exceptions, with new data from the buyer, before the second delivery attempt.
  5. Measure delivery by city and by product every week, and stop advertising where parcels don’t get delivered.
  6. Count what was delivered, not what was ordered. Your ads manager reports orders; your business runs on deliveries.

FAQ#

What is COD dropshipping?

It's dropshipping where the buyer pays cash on delivery (COD) instead of paying online. You list a supplier's product at your own price, the supplier ships it, the courier collects the cash at the door, and the platform pays you the difference after the delivery is confirmed.

Is COD dropshipping profitable?

It can be, but only when your delivery rate is high enough to cover the shipping and ad spend lost on returns. Run the numbers per product and per city with the profit calculator: a few points of delivery rate often decide whether a product makes money.

Who pays for returns in COD dropshipping?

With Dropi, the seller (you) pays the shipping on a failed delivery, and you also lose the ad spend that brought that order in. The product itself goes back to the supplier's stock, so you don't pay for it.

What is Dropi?

Dropi is a Latin American dropshipping and logistics platform that connects sellers with verified local suppliers and carriers, handles cash-on-delivery collection and pays the seller's margin to a bank account or digital wallet 24 hours after a confirmed delivery.

Which Latin American countries can I do COD dropshipping in?

Dropi's site lists Colombia, Mexico, Panama, Ecuador, Peru, Chile, Paraguay, Venezuela, Argentina, Guatemala and Costa Rica (checked October 13, 2026). Rules and costs differ by country, so check the country table.

How do I reduce returns in cash-on-delivery dropshipping?

Confirm every order on WhatsApp before the label is printed, ask the buyer to check the address, give a two-day delivery range instead of an exact day, remind them to have the cash ready, and answer delivery exceptions with new information from the buyer before the second delivery attempt.

What is a 'novedad' in Dropi?

A novedad is a delivery exception: the carrier couldn't deliver and reported why (wrong address, nobody home, buyer refused, no cash). Some need an answer from you, with new data from the buyer; others are informational and the carrier retries on its own.
